  • 20,000 customer chats a month
  • The bot fully resolves 30% of them, so 6,000
  • A human-handled chat costs about $5
  • The bot costs $0.20 per chat to run, and it runs on all 20,000

The math:

  • Savings: 6,000 × $5 = $30,000
  • Running cost: 20,000 × $0.20 = $4,000
  • Net: about $26,000 a month, before build cost

Now drop the resolution rate:

  • At 10%: savings are $10,000, so the net is about $6,000
  • At 5%: the net is only about $1,000

So resolution rate is what matters. Model price barely moves the result. And a bot that deflects a customer without solving anything hasn’t saved you money. It’s just added a step.

 

Risks and Rules for Customer-Facing AI Chatbots

Real cases show the risk. In February 2024, a British Columbia tribunal ruled against Air Canada. Its website chatbot had given a customer wrong information about bereavement fares.

Air Canada argued the bot was a separate legal entity. The tribunal rejected that and held the airline responsible. It awarded the customer CA$812 in fare difference, plus costs and interest.

Regulators are watching too. In June 2023, the CFPB published a spotlight on chatbots in consumer finance. The bureau found chatbots handle basic questions but lose effectiveness as problems get complex. It said not to make chatbots the main channel when they clearly can’t help.

Customers share the doubt. Gartner surveyed 5,728 customers in December 2023. Sixty-four percent would prefer that companies skip AI in customer service. Fifty-three percent would consider switching to a competitor over it.

Disclosure rules are new. Since August 2, 2026, Article 50 of the EU AI Act applies. Providers must design chatbots so people know they’re talking to AI. The exception covers cases where that’s already obvious.

An omnibus reform delayed the high-risk rules but not this one. Rules differ by region, so check with counsel. This article isn’t legal advice.

  • Wrong answers. Limit the bot to approved content, and test it against tricky questions.
  • Dead ends. Offer a clear path to a person, especially after two failed attempts.
  • Collect only what the bot needs, and keep sensitive data out of transcripts.

  • Say it’s an AI at the start of each chat.

When a Chatbot Is Not the Right Fix?
